What does a manufacturing ERP consultant do for an Indian manufacturer?

I work remotely with Indian manufacturers: auto component makers around Pune, Chennai and the NCR, engineering and casting units in Rajkot and Coimbatore, textile and garment exporters in Tiruppur, Surat and Ludhiana, pharmaceutical and chemical plants in Gujarat and Hyderabad, plus plastics, packaging, electrical and food processing units across the country.

Most share a pattern. Accounts and GST run in Tally, production is planned in Excel, material sent to job workers is tracked in a register, and the owner learns real product cost only at year-end. Growth, a second plant or a large OEM customer exposes the gaps quickly.

How Indian plants really run

Indian manufacturing is built on clusters of small and mid-sized units supplying larger OEMs, exporters and distributors. A Tier-two auto supplier in Pune machines castings bought from Kolhapur and sends parts out for heat treatment and plating. A Tiruppur garment exporter buys yarn, sends fabric for dyeing and printing, and stitches against buyer orders. A Gujarat chemical unit runs batches with tight quality release.

Across all of them, a large share of production happens outside the four walls through job workers. Purchase indents are raised on paper or WhatsApp, stores issue material against slips, and production reporting is a daily Excel sheet. Tally carries the accounts and GST, but not the production picture.

That is why I start with a plant process study rather than demos. I trace an order from indent through purchase, inward inspection, issue, production, job work, final inspection and dispatch, and note where data is re-entered or lost. That map, produced through process mapping, decides what the ERP must do on day one. Job work, e-way bills and GST touchpoints

GST law allows inputs and capital goods to be sent to job workers under prescribed conditions, with delivery challans, time limits for return and periodic reporting of what went out and what came back. In many plants, this is the weakest area: material is sent, partly returned, converted into a different item, and the balance at each job worker is anyone's guess.

A manufacturing ERP should handle the full cycle:

  • Job work orders specifying what goes out and what should come back, including expected scrap.
  • Challans and e-way bills generated for outward and return movements.
  • Stock held at each job worker visible as a separate location.
  • Receipts that consume the sent material and record processing charges.
  • Reports that support GST job work reporting and flag overdue returns.

Beyond job work, I map e-invoicing for applicable businesses, e-way bills for sales and transfers, stock transfers between GSTINs in different states, which are generally treated as supplies, plus TDS and TCS touchpoints. Payments to MSME-registered suppliers within statutory timelines can also affect tax deductions, so supplier MSME status belongs in the vendor master. The tax position is for your chartered accountant to confirm; my role is to see that every document type is captured correctly in the system. Exports, imported inputs and quality expectations

Many Indian manufacturers export, and exports bring their own data needs. Export invoices may be raised under a letter of undertaking or with tax paid and refunded, and shipping bill details, foreign currency realization and bank documents need to link back to each invoice. Plants using duty-free input schemes or drawback and incentive claims must also track which inputs went into which exports.

Imported inputs, such as machinery spares, special steels, chemicals or electronic components, carry customs duty, IGST, clearing charges and freight. These should be captured on the receipt and apportioned as landed cost, with eligible IGST credit kept separate.

Quality is increasingly buyer-driven. OEMs expect PPAP-style documentation, inspection records and heat or batch traceability. Export buyers audit factories. Many products now fall under BIS quality control orders. Pharmaceutical and food plants work under good manufacturing practice and FSSAI requirements. In the ERP, this means batch tracking from receipt to dispatch, inspection plans at inward, in-process and final stages, test certificates attached to batches and a quick trace report. Each of these becomes a line in the requirements and a UAT case run on actual heats and batches from your plant.

Contract labor, shifts and knowing product cost

Indian plants typically combine permanent employees with contract workers supplied through labor contractors, often across two or three shifts. Payroll for permanent staff, with PF and ESI, may run in a separate HR tool, while contractor bills arrive monthly. Costing suffers when labor is treated as one overhead pool instead of being linked to machines, lines and products.

I run a costing workshop with the owner or CFO, the plant head and your chartered accountant to agree:

  • Whether costing is standard, weighted average or batch actual.
  • How power, contract labor, job work charges and overhead are absorbed.
  • How scrap, rejections and by-products are valued.
  • Which variances and margins management reviews each month.

Power is a meaningful cost for foundries, forging, plastics and textile processing, so I often recommend capturing it by machine or line. Shop floor reporting must also work for supervisors who may prefer Hindi or a regional language, using tablets or simple screens rather than complex forms. The decisions are documented with worked examples so the solution design follows them.

Moving off Tally and choosing a platform

Tally is the usual starting point, sometimes alongside Busy or a locally developed production package. Migration focuses on clean item masters with correct HSN codes and units, verified BOMs, open purchase orders, open job work balances at each vendor, and opening stock counted by location and batch. On platforms, ERPNext Manufacturing is popular with Indian manufacturers for its India-specific GST features and open-source model, Odoo Manufacturing offers broad modules with Indian localization, and Zoho or Dynamics fit specific situations. Questions About Manufacturing ERP India

Yes, if it is designed properly. The ERP should treat each job worker as a stock location, generate challans and e-way bills, record what comes back including scrap, and report balances for GST job work reporting. I test this cycle with your real job work items before go-live, because it is where many implementations fail.

Tally works well for accounting and GST. When production, job work, batches and costing live in Excel beside it, reconciliation and errors become the real cost. Some businesses add a production system linked to Tally; others move to a full ERP. I assess your plant and recommend the option that fits, not the bigger one.

ERPNext and Odoo are common choices, with Zoho suiting light assembly and Dynamics suiting larger groups. The right one depends on your production model, job work volume, export needs, in-house IT capacity and implementer quality in your city. I score them through scripted demos built on your products, with no license to sell.

I work remotely, using video plant walkthroughs, screen-shared process mapping and recorded sessions for supervisors on other shifts. That covers most of the work. Plant visits are possible by arrangement where they genuinely add value, for example before a complex cutover.
