How should a Philippine project firm set up Zoho Projects?

A Philippine software house, agency or design firm should set up Zoho Projects so overseas clients approve milestones in a portal, staff log time against the right phase before each billing run, and approved work reaches Zoho Books as invoices in the client's currency. Local clients who withhold tax and invoice rules your accountant sets are handled in the ledger, not the project tool. I design this remotely and independently.

Many Philippine project firms deliver for clients who are asleep while the team works. A software build, a website relaunch or a set of engineering drawings moves forward overnight from the client's point of view, and the client wakes up wanting to know what changed, what needs approval and what will be billed.

Where the business is really seat-based outsourcing rather than projects, I will say so early, because that work belongs in recurring billing rather than in a project tool.

Templates that match how Philippine firms price work

A Philippine software house might sell a fixed-price app build to an Australian startup, a monthly retainer to a US agency and hourly support to a local corporate client, all in the same quarter. If every project is created from a blank page, none of them report the same way and nobody can compare effort against price.

I set up Zoho Projects templates by commercial model:

  • Fixed-price builds with phases tied to the payment milestones in the contract, such as design sign-off, beta release and acceptance.
  • Time and materials with a budget in hours, an alert as the budget is consumed and a rate card held in finance, not on the task.
  • Retainers with a monthly task list, an allowance of hours and a clear rule for what happens to unused or excess time.
  • Internal projects such as pre-sales proofs or training, kept separate so they do not distort client margins.

Each template carries only the custom fields someone will maintain: client, contract reference, currency, project lead and billing contact. Everything else adds clicks without adding reporting. The same discipline appears on the Zoho in the Philippines page for the wider suite, but here it is applied to delivery.

Client approvals across time zones

When the client is in North America, Europe or Australia, the working day overlaps only partly with a Manila or Cebu team, and sometimes not at all. Approvals by email get lost in long threads, and a milestone can sit unapproved for days while the team waits.

The client portal in Zoho Projects can carry most of that conversation if it is set up with care:

  • Client user roles that show tasks, deliverables and milestones, but not internal comments, estimates or cost rates.
  • Milestone approval as a defined step: the deliverable is attached, the client approves or comments, and the date is recorded for billing.
  • A daily summary generated at the end of the Philippine working day, so the client starts their morning with a list of what moved and what needs a decision.
  • Decision logs for scope choices made in calls, entered by the project lead the same day.

Some clients will not log in to another tool. For them I agree a fallback: the project lead records the client's email approval on the milestone, with the message attached. What matters is that the billing step can rely on a recorded approval, whichever route it came through. Portal rights for external users differ between Zoho Projects editions, so nothing is promised to a client until Zoho or your partner has confirmed what your edition allows.

From approved hours to an invoice your accountant accepts

Project billing in the Philippines has two audiences. Overseas clients care about the work and the amount in their currency. Your accountant cares about invoice series, the tax treatment of export services versus local sales, and withholding: local corporate clients may withhold part of each payment and issue a certificate. None of those tax decisions belong in Zoho Projects.

The handoff I design:

  1. Timesheets close at a weekly cut-off and are approved by the project lead.
  2. Approved hours and completed milestones are pulled into Zoho Books for the right customer and contract currency.
  3. Finance applies tax codes, invoice templates and any withholding handling on receipt, following rules your accountant has set in the ledger.
  4. Invoiced hours are locked against further edits, and corrections go through a credit note rather than a changed timesheet.

Whether Zoho Books and Zoho Projects connect in the way your plan needs, and how project billing appears in the Philippine edition of Books if one applies to your account, should be confirmed with Zoho or a partner during design. Exchange rate rules for USD or AUD invoices are your accountant's choice, and I test them on a real billing cycle before go-live.

Resource planning for a shared bench

Philippine project firms often run a shared bench of developers, designers or engineers who move between clients. The risk is not idle time on paper; it is the senior developer who is quietly committed to three projects while sales promises a fourth.

What I set up:

  • Allocation by role and person on each project, with planned hours per phase rather than a single total.
  • Leave and holidays brought in from Zoho People where you use it, including the local holidays that clients abroad do not observe and often forget.
  • A weekly capacity review between delivery and sales, using a saved report rather than a spreadsheet rebuilt each time.
  • Utilization reporting that separates billable client work, internal projects and unbilled overruns, so leadership can see where effort leaks.

Zoho Projects gives a practical view of allocation, but it is not a full capacity planning suite. If you schedule large teams across many concurrent engagements, I may suggest a reporting layer in Zoho Analytics or a dedicated tool. Night-shift support teams are better rostered in an HR or workforce tool than in project tasks.

Philippine work that Zoho Projects does not suit

Zoho Projects fits agencies, software teams and design studios well. I look elsewhere in these situations:

  • Contractors with progress billing. Philippine building and fit-out contractors deal with bills of quantities, progress claims, retention and subcontractor payments. That points to a construction-capable ERP or a Zoho Creator build, with Zoho Projects at most for scheduling. See construction.
  • Seat-based outsourcing. Billing per agent or per seat each month is recurring billing in the ledger, not project management.
  • Engineering software teams with strict agile tooling. If developers already work in a specialist issue tracker, forcing them into a second tool usually fails; a sync or a summary in Zoho Projects for managers may be enough.
  • Project accounting. Work-in-progress and revenue recognition belong in finance. See project costing.

No, and it should not. Withholding by local corporate clients, invoice series and tax treatment are handled in Zoho Books or your accounting system under rules your accountant sets. Not for the seat billing itself. A monthly charge per agent or seat is recurring billing, which belongs in Zoho Books or your ERP. Zoho Projects can still help with transition projects, such as onboarding a new client program, where tasks, owners and deadlines matter.

I rebuild active projects on the new templates, carrying over open tasks, assignees, due dates and remaining budget, reconcile unbilled hours with finance at a fixed cut-off, and archive closed projects outside the tool. A pilot client goes first, so problems surface on one account rather than all of them.
